The In-House Creative Trap

At some point in most growing gaming studios, someone suggests hiring an in-house social media designer. It feels like the right move—more control, more speed, a dedicated resource who understands the brand.

The reality is usually messier. The hire comes in, and within a few months the cracks show. The role bleeds into marketing, into community management, into whatever needs doing that day. The "designer" ends up being a generalist doing three jobs. Output quality is inconsistent because priorities keep shifting. And the studio is now carrying a full-time salary for a function that a specialized external partner could handle better, faster, and more affordably.

This isn't a knock on in-house teams—when they're properly staffed and supported, they're excellent. But a single hire is rarely a team, and social media creative for a gaming brand requires a team-level capability to execute well.

To truly replicate what a specialized agency delivers, you'd need a designer, a motion artist, and a strategist at minimum. That's $150K to $250K annually, plus management time and onboarding lag before they're producing anything.

A specialized agency can deliver that full capability for a fraction of the cost, with faster output and no hiring risk. The math usually isn't close.

When Outsourcing Doesn't Work

It's worth being honest here: outsourcing isn't the answer in every situation.

If you need someone embedded in your team who's in every standup, owns community relationships day-to-day, and is deeply integrated into product decisions—a full-time hire makes more sense.

If you want full creative control over every asset with no collaboration overhead, working with an agency will feel like friction.

And if you're not prepared to invest in a real brief and a real creative relationship, you'll get mediocre output from any partner, internal or external.

The studios that get the most from agency relationships are the ones that treat them as strategic partners—not vendors executing a task list.

The Right Question to Ask

The real question isn't "should we outsource or hire?" It's "what creative capability do we actually need, and what's the most effective way to build it?"

For most gaming studios—especially those in growth mode without a fully staffed creative department—an agency partnership delivers more capability, more flexibility, and better output than a single in-house hire at a comparable or lower cost.

That's not always the answer. But it's the right question to be asking.
