When a company reaches the point where it needs serious creative output, the default instinct is to build an in-house team. Hire a designer. Then a second one. Maybe a video editor. Eventually a creative director to run the function.

It feels like the natural progression—and for some companies, at some stages, it is. But it's worth pressure-testing the assumption before you start hiring, because the true cost of building and running an in-house creative function is consistently higher than it looks on paper, and the capability ceiling is lower than most companies expect.

The Real Cost of an In-House Team

The fully-loaded cost of an in-house creative hire isn't the salary. It's the salary plus benefits, equipment, software licenses, management overhead, recruiting cost, onboarding time, and the cost of the ramp period before they're operating at full capacity.

For a single mid-level designer, that can add 30 to 50 percent on top of base compensation. For a small team of three to four people, you're looking at real spend north of $400K annually before you've produced a single campaign.

More importantly, you're hiring for a fixed skill set. A designer is not a motion artist is not a strategist is not a copywriter. Building genuine creative capability in-house requires multiple specialized hires, and most companies significantly underestimate that when they start the process.

The case for a specialized agency—and specifically, one that works within your industry—isn't just about cost. It's about the quality and depth of capability that's genuinely hard to replicate with a small in-house team.

What creative capability do you actually need? Not what sounds right, but what the work actually requires—skills, volume, flexibility.

What would it truly cost to build that in-house? Fully loaded, including the skills you'd need to hire for, the management overhead, and the ramp time before you're at full capacity.

What's the cost of the capability gap during that ramp period? Every month you're building the team is a month you're not executing. That has a real cost.

And what's the opportunity cost of your time managing an in-house function versus focusing on the business?

For most gaming and entertainment brands at growth stage, the honest answer to those questions points toward a specialized agency partner—at least until the scale of the operation justifies the infrastructure investment of a full in-house team.
